Leading Well was born from an urgent realization: The current model of leadership is unsustainable. Most mission-driven leaders are taught that relentlessness is the only path to impact. We are told that if we just work harder, faster, and longer, we can bridge the gaps in our systems through sheer force of will.

But relentlessness is a broken strategy. It leads to frantic urgency, systemic misalignment, and eventually, personal collapse. We help leaders replace individual heroics with organizational architecture, and constant firefighting with sustainable resilience.

The Founder’s Journey:

From Collapse to Capacity

Greg Carlson founded Leading Well after discovering the hard way that leadership is a physiological activity.

After graduating from Yale University and the Harvard Graduate School of Education, and amidst a career leading complex school systems in global hubs like Shanghai, NYC, and Boston, Greg hit a wall. Even with an active lifestyle in soccer and CrossFit, the toll of "leading at all costs" resulted in six major hospitalizations in five years.

Those years taught him the limits of leadership without sustainable well-being. It became clear that working harder wasn't the solution; designing better was.

The Leading Well Framework

Leading Well is the culmination of Greg’s experience in high-stakes organizational leadership and his deep study into human physiology. As a certified Leadership and Performance Coach – alongside additional certification in coaching sleep, resilience, and fitness – he bridges the gap between organizational structures and brain-first wellness.
